Fujinon XF 100-400mm inconsistent focus

Hello all,

After 4 years of debating with myself I finally bought a lovely Fujinon XF 100-400mm lens. At least, that's what I thought I was doing... For some reason I can't seem to get a consistent focus lock at longer distances. In the best case, only about 10% of the photos are sharp. First I thought it was user error, so I went on to test this case as follows;

- Testing with both my X-H1 and X-T3 with same results.
- (very) sturdy tripod.
- IOS disabled.
- Electronic shutter.
- AF-S mode with single point AF (center point)
- AF-S priority: focus.
- 2 or 10 sec shutter release delay.
- focus on static subject.

The focus is just all over the place. Mostly the photos are out of focus, but each time to a different degree. Sometimes (with an emphasis on sometimes) I get a result that is nice and sharp, so I know it's not an optical defect within the lens.

I included a few samples to show you my experience with this lens. RAW files straight to JPG in Lightroom, no corrections. 100% crop, 1024x1024 pixels.

Is there anything I might be doing wrong here, or do I just have a bad sample that needs to be replaced? Any suggestions are welcome!
