Struggling with BIF with A7R IV @200-600

I spent a few hours yesterday shooting some herons, but my keeper rate was extremely low. maybe 10%.

I have been doing Wildlife and BIF for about 10 years so whilst I am not a pro I have a good idea of how to pan and shoot BIF etc. I would normally expect around a 70% hit rate but with the 200-600 and A7R IV Its way way lower. I understand there has been a lot of discussions about this combo but I have never seen a conclusion to the debate.

Some say its the combination of 61mp and 600mm lens shooting at f7.1 is just too big an ask even with bright light and a shutter speed of say 1/2500.

Please see below a run of images taken at High speed and Zone AF, not Hi+.

Do you think ZONE was the wrong option here?

I know there's a busy background do you think this has a major effect on losing focus?
